what is an AI-native creative studio
An AI-native creative studio is a design company built around AI systems from day one: the production pipeline, the client tooling, the deliverables, the team structure. The studio ships design work and it ships the instruments that produce it. So the client’s output capacity grows month over month.
the term gets misused
Two setups get the label and don’t earn it.
First: a traditional studio with AI subscriptions. Midjourney for moodboards, ChatGPT for copy drafts, same pipeline underneath. A senior designer still assembles every deliverable by hand. The client still pays for hours. Output still scales linearly with headcount.
Second: a content farm. Volume generation, minimal human judgment. Search engines now demote this on sight, and brand teams recognise it just as fast. Speed without taste has no market at the level where brands compete.
An AI-native studio is a third thing. Senior creative direction stays human. Production, iteration and tooling get rebuilt around AI systems designed for each client specifically.
what changes in practice
Custom tools per client.The studio builds instruments trained on one brand: its visual system, its voice, its formats. We build ours on the Claude API. Example: a tool suite for a fintech client’s marketing team that lets them produce on-brand assets without opening a design ticket. The tool is part of the retainer deliverable, same as the design work.
Code is a design material. Websites, landing pages and interactive work are built in code from the start. Our stack is Claude Code and Next.js. Design and development stop being separate phases, so a page goes from brief to production in days.
Small senior team. When production is systematised, judgment becomes the scarce input. So the structure is compact: creative directors own accounts, and the client talks to the person making the calls.
The pipeline is a deliverable. Workflows built for a client stay with the client and compound: image pipelines, prompt systems, brand-trained generation. Month 12 of a retainer produces more than month 1, because the system has accumulated brand knowledge.
how AI-native studios price
Most work on a monthly retainer, including us. It covers continuous design production plus the custom tools and integrations built along the way.
Why retainers? The value compounds. Tools get smarter about the brand, the team gets faster, and switching away means abandoning an accumulated system.
Project pricing still exists for defined scopes: a brand system, an event production, a campaign. The retainer is the native format though.
who this model fits
Growing companies whose business moved faster than their brand. We see the pattern across the whole range: SaaS, fintech, AI-native products, dev tools. Strong product, public funding, and a communications layer a generation behind.
Stage matters less than the gap. For a seed-stage, founder-led startup the studio moves at founder speed: we rebranded and redesigned Codos, an a16z-backed startup, in a sprint. For a company past Series B the same setup replaces 2 quarters of hiring an in-house team.
how to tell if a studio is actually AI-native
Five questions:
- Do they build custom tools for clients, or resell the same public subscriptions everyone has?
- Can they show a tool running at a real client?
- Is code part of their design delivery?
- Does the retainer include the systems, or only the assets?
- Who owns the workflows when the engagement ends?
Concrete answers mean AI-native. A slide about “embracing AI” means a traditional studio with new vocabulary.
FAQ
Is AI-native cheaper than a traditional agency?
The retainer is usually comparable. The difference is output per pound: one retainer covers what previously took a larger team, and cost per asset drops as the system matures.
Does AI-native mean AI-generated?
Creative direction, strategy and quality control stay human. AI carries production, iteration and tooling. Every deliverable passes senior review.
What happens to the tools if we leave?
Depends on the contract. In our model, tools built for a client are part of what the client pays for. The honest answer any studio should give you: ask, and get it in writing.
